The Zoho cleanup checklist: 9 things we audit every time we inherit someone's setup
Every Zoho implementation we've taken over has been different. Different industries, different team sizes, different levels of configuration sophistication. But after dozens of cleanups and audits, the checklist of things we look for has gotten remarkably consistent. Here it is.
1. Unused fields in CRM records
Run a data export. Look for fields that are blank across 80% or more of records and haven't been updated in the last year. Either they need to be made required (with training) or they need to be removed or hidden. A cluttered record layout leads to incomplete data because users tune out and skip fields.
2. Pipeline stages that don't reflect reality
Ask the sales or project team: "Walk me through a typical deal from first contact to closed." Then compare that to the CRM pipeline stages. If the stages don't match how people actually work, deals will get stuck at the same stage indefinitely — not because they're not progressing, but because no stage accurately represents where they are.
3. Duplicate records
Zoho CRM has a built-in duplicate check tool. Run it. Duplicates accumulate when data comes in from multiple sources — forms, manual entry, imports — without deduplication in place. Clean them up and configure the duplicate check settings going forward.
4. Automations that nobody knows exist
Open Zoho Flow and list every active automation. Ask the team: "Do you know what these do?" Often, automations built by a previous consultant or a team member who's since left are still firing — sometimes correctly, sometimes not. An automation that was built for a process that no longer exists is at best harmless and at worst sending incorrect emails or creating records in the wrong place.
5. WorkDrive folder structure
Open the top-level WorkDrive folders. Can you tell immediately where something should be saved? If not — if it requires judgment calls or knowledge of "how we do it here" to navigate — the structure needs work. Inconsistent file naming is usually the symptom; inconsistent folder logic is the disease.
6. Zoho Forms that aren't connected to anything
List every active Zoho Form. For each one, trace what happens after submission. Does it create a CRM record? Send an email? Trigger a Flow automation? Forms that dump into a data repository that nobody checks are functionally useless — and usually a sign that someone built the form but never finished the integration.
7. Email templates with outdated information
Check every saved email template and workflow email in CRM. Business names, addresses, contact information, branding — all of these change. Templates are easy to forget and often contain information that was accurate two years ago and hasn't been touched since.
8. User permissions that don't match current roles
Pull the user list. Check permissions against actual job roles. Are there former employees who still have active logins? Does anyone have admin access who doesn't need it? Are there permissions mismatches — users who should see certain data but can't, or who can see data they shouldn't?
9. Apps being paid for but not used
Open Zoho One and check which apps are active versus which ones are actually being used. It's common to find businesses paying for Zoho Campaigns, Zoho Desk, or Zoho Recruit while using external alternatives for the same functions. The overlap is costing money and adding complexity with no benefit.
